In a French international industrial group that produces and installs construction materials, counts 1,500 employees, operates in 15 countries, and generates a 300 million euros turnover, two business units (BU) were merged.
The aim was to change from a geographical country-based organisation to a market segment-based organisation while integrating the production that was previously managed separately.
The stakes were to emphasize resources and knowledge across the regions, to improve sales monitoring and investments in market segments, and to implement a targeted and strategic client approach.
Production integration was aimed at bringing our operations closer to the market in order to increase responsiveness and meet client needs.

Transformation and Change-Management Approach
In partnership with Paul Caillaud, we set up the new organisation structure and the management team’s new configuration – both were approved by the Division’s General Manager.
We provided upstream support to the forthcoming management team in order to co-create the detailed organisation and to come up with a choice of team members
The key future managers of the organisation were invited to a preparatory seminar to share the project’s details. The stakes were to make sure the teams were aligned to the project, to involve them in creating the implementation roadmap of the new organisation, and to prepare them to be leaders of change.
The new organisational plan was implemented in 4 months through digital communication to all BU employees and presentation workshops sessions that were run across the 15 countries and 25 sites to engage the local teams.The sales department took charge of client communication processes and portfolio transfers between sales representatives.
Prompted by the management team, each segment developed the strategic lines into action plans to come up with a two-year roadmap.
A monitoring framework was established during the later phases of the project to support change and ensure proper implementation of the strategic lines.

The transformation’s successful outcome played a decisive role in the group’s new organisation plan. In 2019, the group introduced a new market-based organisation model across all its companies.
From a business perspective, thanks to the new organisation, the BU’s turnover increased by 10% in two years.
